Q4 begins in two days.

On paper it is thirteen weeks. Take out Thanksgiving week and the stretch between the holidays, and most US teams have closer to ten.

Those ten weeks also carry next year's budget, the operating plan, and performance reviews. Open targets sit on top of all of it.

The instinct is to call a sprint.

A strong finish starts with a harder conversation: what is still possible, and what the team will stop treating as urgent.

1. Start with the facts

Before the rallying cry, get an honest read.

- Which commitments can you still recover in ten working weeks?

- Which need a new path, more people, or a formal deferral?

- Where is the team losing hours to rework and slow approvals?

- What has to hold through year-end, whatever else slips: customer trust, cash, the health of the team?

A plan built on unlimited capacity creates a lot of motion. A plan that shows its trade-offs gives people a fair chance to deliver.

2. Choose three to five

Pick three to five outcomes that will still matter on December 31. Write each so anyone can tell whether it is on track.

Then do the part most planning sessions skip: name what comes off the list, and tell the people who own it.

A leadership team might commit to four: close the year's largest renewal, protect on-time delivery, fill two critical roles before the holidays, and finish the operating plan.

The cost: shelving an internal redesign, moving a weekly report to biweekly, declining meetings that touch none of the four.

Focus becomes real only when it changes the calendar.

3. Set the rhythm

A short weekly review keeps late-year urgency pointed at the right work. Spend it on decisions and obstacles, and move status updates to a written note.

Give every priority one accountable owner. When an obstacle crosses functions, escalate it that week.

Watch for the December habit of launching new projects because budget remains. If it did not make the cut in September, it has to earn its way in now.

4. Finish with integrity

Some goals will not close by year-end. Say so early and plainly, without optimistic spin.

Be precise about what was achieved, what remains, and what the team learned.

Then hand it off with context, a named owner, and a first step for the first week of January.

Most teams bring one question into October: how do we get it all done?

The better one for your next leadership meeting is harder.

"What can we finish well, and what will make us stronger in January?"

This week:

List every Q4 commitment your team carries. Circle three to five. Mark everything else as paused, simplified, handed off, or dropped, and tell each owner before Friday.
