Leading Greats #180

I first met Tim Cook shortly after he became Apple's CEO:

Tim has stepped down today.

I had recently moved to Palo Alto. I met him at 5am, in a gym, not in a boardroom.

Same time. Same place. The new CEO of the most valuable company on earth, doing sets next to the rest of us.

Nobody introduced him with a title. He did not need one.

For someone running a company that size, he was approachable in a way that surprised me every time. The kind of easy that is not performed for an audience.

I watched that steadiness near the beginning of his run. Fifteen years later, I am watching the end of it.

On April 20, Cook told Apple's board he was ready to step aside. Not squeezed out. Not forced by a bad quarter or a boardroom revolt.

He named September 1.

The exact day, more than four months out.

He handed the company to John Ternus, the engineer who had spent three decades inside Apple's hardware group.

Today is that date.

Cook moved into the executive chairman seat.

Ternus runs the company, starting with a leadership bench Cook spent a decade building underneath him.

Everyone says leave while you still love the job. Cook did something colder and more useful.

He left while the company still needed him exactly as he was, then used that leverage to build the exit instead of surviving it.

The discipline I watched at 5am, years ago, is the same discipline behind this.

Showing up early and often, before the market opened and the board was watching, is what makes a calm exit possible later. Most leaders wait until the board or the market forces the question, then call whatever happens next a plan.

Cook named his successor, his date, and his own next title, in that order, while a choice was still his to make.

This week, write down the actual date you would hand off your biggest responsibility if nothing forced your hand.

Then notice how far that date sits from today.

If you are leading through a transition you have not fully designed yet, let's talk.
