Your calendar invite looks generous. It's costing you:

There is a version of leadership that looks generous and costs you dearly.

Your calendar invite is where it starts.

Adding people to a meeting is not always the wrong call.

Bringing someone in before they're essential is one of the quietest ways to develop them.

They hear how decisions get made. They watch how senior leaders think out loud.

They leave with context no briefing document could give them.

That is real investment, and it works.

I benefitted from those inclusions as a rising leader immensely. I grew from them all.

The problem is when it becomes the default.

When the list grows not from intention but from habit.

When inclusion becomes the goal of the meeting rather than a byproduct of good leadership over time.

Twelve people in a room built for six decisions.

Three have the full picture. Two have strong opinions. The rest are piecing it together in real time.

The people who could move the work forward spend the first quarter of the meeting getting everyone up to speed.

By the time the group is aligned, the energy to decide has already thinned.

Nothing gets resolved. A follow-up gets scheduled. The cycle continues.

This is not a meeting problem. It is a clarity problem about purpose.

The best meeting leaders I have worked with build the invite list last.

They start with the outcome: what has to be true when we leave this room?

Then they ask who must be present for that to happen.

Development and cohesion get their own moments, not borrowed time from a working session.

When those two things get separated, both improve.

Before your next meeting, write down the one outcome that has to come out of it.

Build the list from there.

If someone belongs for their development, name that reason to yourself before you add them.

Clear actionable intention separates investment from habit.
