What No One Admits About Leading Agentic AI:

Welcome to Leading Greats, my Tuesday weekly newsletter.

Here I offer actionable leadership, business, and personal development insights and tools from my decades of experience as a learner, leader, and high-performance Executive Coach.

Here is the part most people skip.

You are no longer leading just people and tools.

You are leading systems that can act on their own.

Agentic AI is already running real work in 2026.

Agents file support tickets, rebalance budgets, draft contracts, chase invoices, route leads, and update roadmaps with little or no human in the loop.

On paper, this sounds efficient.

In reality, it is unsettling.

I hear versions of the same thing from senior leaders:

  • “I signed off on an AI initiative and now I am not sure what it is actually doing.”

  • “My team plugged in an agent to ‘save time’ and now no one can fully explain the workflow.”

  • “I like the results, but I do not like that I cannot see the steps.”

That is the real leadership problem with agentic AI.

Not the technology.

The loss of visibility and the quiet fear that you are accountable for decisions you did not really make.

So let us talk about what leading in this looks like when you stop pretending you are fine with it.

You do not need another framework.

You need a grip on three things:

1. Where agents already have real power.

List the places in your org where an AI agent can take an action that affects money, customers, or people.

If you cannot list them, that is the first red flag.

2. What “good enough” oversight actually means.

Most leaders say “human in the loop” and mean “someone glances at the output.”

That is not oversight.

Pick one agent and trace a full day of its actions. Who could stop it if it went off the rails?

3. What must stay human on purpose.

Not everything should be automated, even if it can be.

Decisions about layoffs, pricing ethics, safety, and trust should not be quietly handed to an optimization loop.

None of this is about being anti AI.

It is about being pro responsibility.

Agentic AI is not a future scenario.

It is the current operating system of a lot of work.

If you are leading and you do not know exactly where agents are acting, you are not in control.

You are just hoping.

Your challenge this week

Find one agent in your world that can take actions without you watching.

Ask for a full log of what it did in the last seven days.

It’s important to see what you get from this.

Then answer one question in writing:

“Am I actually ok owning the consequences of this?”

If the answer is no, that is where your real leadership work starts.

We had full on summer during March here in Los Angeles. Now we are finally enjoying spring. My green neighborhood is shrouded in Jacaranda blooms currently.
